When More Space Wasn’t the Answer: Data-Driven Inventory Control Saves Capital and Cuts Waste

The Symptom

A pharmaceutical manufacturing site’s warehouse was running out of storage space, prompting plans for an expensive facility extension. Leadership wanted to confirm whether the proposed expansion would meet future supply needs based on the site’s supply plan.

What Was Actually Happening

A detailed review of SAP data, combined with Gemba observations, revealed that the problem wasn’t lack of space at all. The root cause was that there was no clear linkage between inventory management and the production plan:

  • Large volumes of expired or near-expiry inventory, leading to increased costs because of both wasted material and regulated disposal costs
  • Incomplete SAP records: some materials in storage were not reflected in the system, obscuring true inventory levels
  • Procurement was driven by vendor/supplier discounts rather than by the manufacturing plan, leading to shortages of critical items and excess of low-use materials
  • Duplicate ordering due to poor visibility and difficulty locating items on the warehouse floor

What We Changed

Implemented a Kanban-based inventory management system directly linked with the manufacturing plan:

  • Established clear categorization and labeling of all materials by type and usage frequency
  • Ensured every material was entered and tracked in SAP, creating a single source of truth
  • Linked reorder signals directly to production needs through Kanban triggers and required ordering time for each vendor
  • Trained warehouse and planning teams to sustain the new process and monitor performance visually on the shop floor

What It Delivered

  • Avoided a major warehouse expansion, resulting in significant CAPEX savings
  • Reduced waste and disposal costs by eliminating expired or redundant inventory
  • Improved delivery times to manufacturing lines through better material organization and visibility
  • Significantly lowered procurement costs by ordering only what was needed, when it was needed
  • Most importantly, the site shifted from reactive inventory management to a data-driven, demand-aligned replenishment system, strengthening both operational efficiency and cost performance
